This calculator estimates your monthly 3PL fulfillment costs using real market pricing data from 50+ providers across North America. It accounts for:
- Order volume: Applies volume-based discounts (lower volume = higher per-unit cost)
- Pick & pack: Base per-order fee + per-item surcharge for multi-item orders
- Storage: Monthly pallet/bin rates adjusted for facility region
- Receiving: Inbound processing costs based on shipment frequency
- Returns: Processing costs based on your estimated return rate
- Product details: Size, weight, and SKU count affect labor and storage fees
- Geography: Regional variations in labor and real estate costs
Data Sources & Methodology
Pricing is based on market surveys of major 3PLs (Flexport, Geodis, XPO Logistics, regional carriers), verified shipper interviews, and 2026 rate cards. We update this data quarterly. The calculator assumes mid-market negotiation (not list prices, not rock-bottom rates). Actual quotes may vary based on contract length, competitive leverage, and specialized services.
Key Assumptions
- Midwest/South facility location (higher-cost coasts add 30–50%)
- Standard service levels (no luxury facilities, no 24/7 picking)
- Monthly billing (not FTL or special arrangements)
- Negotiated rates (not list prices, but not rock-bottom either)
- No minimum monthly commitments beyond base fees
- Steady-state volumes (no major seasonal swings)
Limitations
This calculator is a starting point, not a quote. It does not include: setup/onboarding fees, minimum volume commitments, peak season surcharges (25–50% Nov–Dec), long-term storage penalties, or specialized services (kitting, labeling, subscriptions). Always request formal quotes from 3PLs before making decisions.
Understanding Your Results
Total Monthly Cost (Low - High Range)
The low estimate assumes you negotiate aggressively (20–30% discounts). The high estimate uses standard list pricing. Most brands end up in the middle (60–70% of the high estimate). Expand the range based on your negotiating power.
Cost Per Order
This divides total monthly cost by order volume. Use this to benchmark against other 3PLs. Typical cost per order ranges from $2.50 (high volume, low service) to $8.00+ (specialized services, low volume).
Break-Even vs. In-House
At volumes under 1,500 orders/month, in-house fulfillment (labor + rent) is often cheaper. Above 3,000 orders/month, 3PL is typically more cost-effective. Your break-even depends on location, product size, and labor costs in your market.
What's Typical?
These benchmarks reflect 2026 market rates:
- $2.50–$5.00: Pick & pack per order (base fee)
- $0.50–$1.00: Each additional item in order
- $15–$25: Storage per pallet per month
- $25–$45: Receiving per pallet
- $3–$8: Returns processing per return
- $0.10–$0.25: Technology/WMS per order
