How this is calculated: Year-1 net savings = (FTE replaced × loaded hourly × hours/yr) + (productivity lift % × remaining FTE × hours/yr × loaded hourly) + (error reduction % × monthly error cost × 12) − annual opex, then taxed at your marginal rate, with a straight-line depreciation tax shield added back. NPV discounts annual net cash flow at your hurdle rate. This model is a directional decision aid — for capital approval, validate with vendor quotes and your finance team.

How to use this calculator

Start with a preset that resembles your project. Each preset loads 2026 industry-median capex, opex, FTE replacement, productivity lift, error reduction, and useful life. The presets are directional — they will get you to a defensible first-pass number, not a CFO-ready financial model.

Override the inputs that you actually have data for. Capex is the single biggest swing factor — once you have a real vendor quote, plug it in. FTE replaced is the second-most-sensitive input, and the one CFOs scrutinize hardest. Use a conservative number that reflects positions you can actually attrit or redeploy, not the theoretical headcount the vendor diagrams.

Set a discount rate that matches your finance team’s hurdle rate (typically 8–12% for mid-size logistics operators). The NPV will turn negative if the discount rate climbs above the project’s implied IRR, which is a useful pressure test. If your project shows a positive NPV at 15%+, you have real margin of safety.

Read the cumulative cash-flow chart for the storyline you will tell finance: capex out the door in Year 0, payback crossover at year X, accumulating value through year Y. If the discounted (blue) bars stay below zero across the chart, the project does not clear your hurdle rate even if the simple payback looks fine.
